You Can’t Fix What You Won’t Measure
Your business doesn’t have a hustle problem. It has a numbers problem.
You’re on site by 6:30. You’re quoting at 9pm. The phone hasn’t stopped in three years. Your blokes are busy, the ute’s full, the jobs are getting done.
So why does the account still look like that?
Ask most tradies what their net margin was last month and you’ll get a look. Not a number. A look. Maybe a “yeah, decent I reckon.” Maybe the accountant tells them in October what happened last March.
That’s not a business. That’s a very expensive hobby you can’t take a holiday from.
Busy is not the same as profitable
Here’s what nobody tells you when you go out on your own.
Every extra job adds pressure before it adds profit. More work means more materials, more wages, more admin, more variations you never invoiced, more mistakes to go back and fix on your own dime. Turnover goes up. Stress goes up. Your margin quietly goes down.
You feel it. The business got bigger and your life got smaller.
And the reason it keeps happening isn’t that you’re lazy or thick or not trying hard enough. You’re the hardest working bloke on the job. That’s the problem. You’ve been solving a structural problem with effort. You can’t out-work a broken model. Nobody can.
The three numbers that run everything
Most trade businesses I sit down with are flying blind on the only things that matter:
What a job actually costs you. Not your mate’s rate. Not what you charged last year plus a bit. The real number, with overheads, downtime, rework, ute costs, admin hours and your own wage baked in. Most tradies are underquoting by 15-25% and calling it “competitive.”
What’s left after everything. Net profit, tracked monthly, not once a year at tax time. If you’re finding out how the year went eight months after it happened, you’re driving by looking in the mirror.
Where the cash actually goes. Profitable businesses go broke all the time. Cash timing kills more trade businesses than bad workmanship ever has.
Get those three visible and reviewed every single month and the fog clears. You stop guessing. You start deciding.
Then you build the machine
Numbers tell you what’s broken. Systems stop it breaking again.
The Man Behind The Business is about turning a business that depends on you into a business that runs on structure. Quoting that’s consistent whether you do it or your estimator does. Job costing that flags a blowout in week one, not at final invoice. A weekly rhythm your team runs to without you standing over them. Onboarding so a new lad is useful in a fortnight, not six months. Debtors chased on a schedule instead of when you remember at 10pm.
Boring stuff. Unglamorous stuff. It’s also the stuff that separates a bloke with a busy diary from a bloke with an asset he could sell.
The test is simple. If you disappeared for three weeks, does the money still come in? Right now, for most owners, the honest answer is no. That’s fixable. Faster than you think.
Information isn’t your problem
You’ve watched the videos. You’ve got the podcast in the ute. You might even have a Notes app full of good intentions from a conference two years ago.
None of it stuck, because knowing what to do and having someone make sure you do it are two completely different businesses.
This is implementation coaching. We don’t hand you a folder. We work on one constraint at a time, put a number on it, build the system, and check it next session. Every decision gets measured. Every change gets tracked. If a number doesn’t move, we don’t argue about it, we change the approach.
No 47-step frameworks. No corporate whiteboard nonsense. One thing at a time, done properly, until it runs without you.
What actually changes
Owners who do this work stop quoting on feel and start quoting on cost. They put their real margin on a screen and look at it weekly. They hand off the jobs they hated. They get a Saturday back. Then another one.
Some grow hard. Some deliberately shrink their revenue and double their take-home, because they finally know which work was making money and which work was costing them.
Both are wins. Both start with knowing your numbers.
